Resumen
FORSA S.A is a multinational company who produce and sales industrial
construction equipments, achieving constant yields through three manufacturing plants.
However, despite the success and growth achieved, the company headquarters located in
Cali, Colombia, is experiencing several problems in a key area of the organizational
management process, the Purchasing Department. This area has difficulties due to the lack
of an appropriate organizational structure and tasks distribution among its employees,
which solutions becomes a great opportunity to make some improvements for the company.
In this order, this project is focused at first, on doing a diagnosis of the Department
current situation in order to map the existing process. After this overview and through
SWOT analysis, the objectives and guidelines that the department needs to implement are
detected. Based on this analysis, Cause and Effect Diagram tools, Administrative Theories
(by Fayol and Jimenez) and academic knowledge and professional experience, has been
found that the Purchasing Department of FORSA SA needs to design processes that allow
alternative solutions for the following four critical points: Indirect purchasing control,Generate reports with affiliates, Task redistribution between employees and Manage
purchase orders through the information system.
Under this proposal, it have proposed some alternatives of implementation whereby
processes are evaluated, execution times, changes in responsibilities, operations, synergies,
etc., which will be the basis for formalizing to the Chief Executive Operation a design
proposal for FORSA S.A Purchase Department that will help the Company achieves its
strategic objectives.
