La presente investigación surgió del requerimiento de optimizar el proceso productivo de
fabricación de calzado en la empresa OLKAMA S.A.C. a través del uso de herramientas
de manufactura esbelta, para optimizar sus estaciones de trabajo y adaptarse a los cambios
del mercado, a través de la eliminación de los desperdicios. Se analizó la situación actual
de la empresa en investigación y se propuso la implementación de las herramientas de
manufactura que permitan mejorar el proceso productivo. Se dio a conocer la_filosofía_de
manufactura_esbelta, realizando para ello una revisión documental para exponer los puntos
clave. Luego se realizó un diagnóstico organizacional, realizando una entrevista a la
dirección de la empresa para conocer la situación actual de la empresa, y con ello se realizó
un Análisis FODA, en donde se halló que la empresa se encuentra debilitada en sus
capacidades internas y que necesita mejorar su desempeño afrontando_sus_debilidades,
además no está siendo muy efectiva evitando las amenazas y aprovechando sus
oportunidades. A continuación, se identificaron los principales problemas que afectan al
proceso productivo (inventario alto, tiempos de entrega largos y excedentes de operadores)
mediante un mapeo de flujo de valor (VSM), donde se determina que la empresa puede
cubrir un pedido de 8 balerinas semanales cuando la demanda deseada por el cliente es de
11, lo cual establece un ritmo de producción de 360 min/docena de balerinas donde el
cuello de botella es el área de costura; con esta información se seleccionaron las
herramientas_de_manufactura esbelta 5S’s, balanceo de operadores y trabajo
estandarizado, que podrán ser aplicadas en la investigación. Se desarrolló_un_modelo de
implementación_de las herramientas seleccionadas, comenzando con las 5S’s, luego el
balanceo de operadores y el flujo continuo, explicando en cada uno la mejora esperada, la
metodología a seguir y la implementación de la herramienta. Finalmente, con la
metodología y procesamiento de los datos se concluye que la investigación es viable
técnica_y_económicamente, con un incremento en la eficiencia de 44% a 78%, un VAN
de S/. 6 142,60, una TIR de 73% que supera el costo de oportunidad (12%) y un B/C de
1,18. The present study arose of the need of improving the shoemaking productive process inside of the company by using of lean manufacture’s tools, for the sake of optimizing his processes and guaranteeing his survival in a so competitive and dynamic market, through the systematization of waste_reduction and present problems in that process. It analysed the current Company situation and to propose manufacture tools aplication that improve productive process. It became known lean manufacture philosophy, making a documentary revision to display the points nail thereof. Next, it was made a diagnostic of the organization, accomplishing an interview to the direction of the company to know the company's current situation, and he accomplished a SWOT Analysis with it, where it was found that the company finds itself very weak inside and it needs to improve his performance confronting his weaknesses, besides it was not being very effective to avoid the threats and to put in upper case his opportunities. Besides, the main problems affecting the production process (high inventory, long delivery times and operator surplus) were identified through a value stream mapping (VSM), where it is determined that the company can cover an order of 8 balerinas weekly when the demand desired by the client is 11, which stablishes a production rate of 360 min / dozen ballerinas where the bottleneck is the sewing area; it was selected 5S's, operators’ balancing and nonstop, that they will be able to be applied in the investigation. Proceeded to develop an implementation model of the selected tools beginning with 5S's, next operators’ balancing and the nonstop flow, explaining in each one the expected improvement, the methodology to follow and the tool's implementation. Finally, with the methodology and data processing it was determined that the investigation is technically_and_economically viable, with an efficiency increase from 44% to 78%, a VAN of S/. 6 142.60, an TIR of 73% that exceeds the opportunity cost (12%) and B/C of 1,18.
