Mejoramiento de procesos con Lean Seis Sigma, para aumentar la competitividad de Deportel, empresa perteneciente al sector de hotelería y turismo de la ciudad de Santiago de Cali

El siguiente trabajo de investigación tuvo como objetivo el desarrollo de estrategias de mejoramiento de procesos en el marco de Lean Seis Sigma con el propósito de aumentar la competitividad de Hostal Deportel, empresa perteneciente al sector de hotelería y turismo de la ciudad de Santiago de Cali, siguiendo un modelo marco
(Proyecto MEJORTUR). Dicho proyecto propone la metodología DMAIC por sus
siglas en inglés (Definir, Medir, Analizar, Mejorar y Controlar), las cuales se
agruparon en tres etapas: Diagnóstico, definición y validación. La primera etapa
agrupó las dos primeras fases de la metodología en las cuales se concretó el paso
clave mediante la descripción de su proceso de servicio además del modelado
BPMN de sus procesos misionales, se analizó el modelo de negocio de la empresa
a través de la aplicación de formularios de investigación cualitativa y la medición del
servicio basado en la experiencia de la empresa para identificar la causa del bajo
nivel de clientes que presenta. La segunda etapa agrupó la tercera fase y consistió
en el análisis de los datos de las anteriores etapas por medio de herramientas de
ingeniería. La tercera y última etapa agrupó las dos fases finales de la metodología
donde se presentó a través del modelado BPMN una mejora en el proceso de
alojamiento además de sugerir capacitaciones para sus empleados y un sistema de
fidelización aprovechando la cultura salsera de la ciudad. Para la fase de control se
determinó el modelo Servperf para medir la percepción del cliente ya que no se pudo
implementar en la fase medir donde estaba propuesto debido a los efectos de la
pandemia.
Después de la aplicación de dicha metodología se llegó a la conclusión que algunos
niveles de desempeño como la no disponibilidad de otras fuentes de ingreso, su
relación con los clientes, seguimiento a sus actividades claves y el sistema de
facturación centralizado demuestran debilidad en cuanto a la prestación del servicio,
por lo que la empresa debe poner todo su interés en la mejora de estos aspectos
para lograr ofrecer un servicio de calidad The following research work aimed to develop process improvement strategies
within the framework of Lean Seis Sigma in order to increase the competitiveness of
Hostal Deportel, a company belonging to the hotel and tourism sector of the city of
Santiago de Cali, following a framework model (MEJORTUR Project). This project
proposes the DMAIC methodology for its acronym in English (Define, Measure,
Analyze, Improve and Control), which were grouped into three stages: Diagnosis,
definition, and validation. The first stage grouped the first two phases of the
methodology in which the key step was specified through the characterization of its
service process in addition to the BPMN modeling of its missionary processes, the
business model of the company was analyzed through the application of qualitative
research forms and the measurement of the service based on the experience of the
company to identify the cause of the low level of clients it presents. The second stage
grouped the third phase and consisted of the analysis of the data from the previous
stages by means of engineering tools. The third and final stage grouped the final two
phases of the methodology where an improvement in the accommodation process
was presented through BPMN modeling, in addition to suggesting training for its
employees and a loyalty system taking advantage of the city's salsa culture. For the
control phase, the Servperf model was determined to measure customer perception
since it could not be implemented in the measure phase where it was proposed due
to the effects of the pandemic.
After applying this methodology, it was concluded that some performance levels
such as the non-availability of other sources of income, its relationship with clients,
monitoring of its key activities and the centralized billing system show weakness in
terms of the provision of the service, so the company must put all its interest in
improving these aspects in order to offer a quality service
